{"id":9214,"date":"2022-12-12T09:16:26","date_gmt":"2022-12-12T07:16:26","guid":{"rendered":"https:\/\/escp.eu\/thechoice\/?p=9214"},"modified":"2023-02-17T16:49:07","modified_gmt":"2023-02-17T14:49:07","slug":"executive-career-success-how-to-cash-in-on-international-experience","status":"publish","type":"post","link":"https:\/\/escp.eu\/thechoice\/tomorrow-choices\/executive-career-success-how-to-cash-in-on-international-experience\/","title":{"rendered":"Executive career success: how to cash in on international experience"},"content":{"rendered":"\n<p class=\"has-drop-cap has-medium-font-size\">Overseeing the construction of a new factory in Brazil, chatting with the manager of a subsidiary in Germany, attending a board meeting in London, it&#8217;s all in a day&#8217;s work for the leading executive of a multinational corporation. To accomplish all these tasks though, you arguably need a certain background, not least foreign language skills and cultural sensitivity to understand local nuances and customs. How better could this baggage have been acquired than through international experience? <mark>As firms operate in an increasingly globalised environment, it seems likely that they value managers who are able to navigate such contexts \u2013 and are willing to reward them accordingly.<\/mark><\/p>\n\n\n\n<p class=\"has-medium-font-size\"><strong>However, \u2018international experience\u2019 is a general term<\/strong> \u2013 how much time do you need to have spent, say, in Japan to master the subtleties of local business etiquette and successfully negotiate with Japanese partners? And would it have to be in one stretch or would repeated visits prove just as useful? Does studying abroad count as well? Also, how do such skills really translate into more generous paychecks or seats on corporate boards?<\/p>\n\n\n\n<p>\u201cIn recent decades, the career paths of managers and professionals have become more international, and <strong>a shortage of <\/strong><a href=\"https:\/\/hbr.org\/2003\/08\/what-is-a-global-manager\" target=\"_blank\" rel=\"noreferrer noopener\"><strong>truly transnational managers<\/strong><\/a><strong> has been identified<\/strong>,\u201d explains a team of researchers from ESCP Business School\u2019s Paris and Berlin campuses in <a href=\"https:\/\/doi.org\/10.1016\/j.emj.2017.02.009\" target=\"_blank\" rel=\"noreferrer noopener\">a paper demonstrating the importance of international business education<\/a> for career success. \u201cSuch managers and professionals must possess <a href=\"https:\/\/www.jstor.org\/stable\/40214236\" target=\"_blank\" rel=\"noreferrer noopener\">certain knowledge, qualifications and competencies<\/a>. Accordingly, business education programs have evolved to produce these new, <a href=\"https:\/\/doi.org\/10.1016\/j.ijintrel.2007.05.002\" target=\"_blank\" rel=\"noreferrer noopener\">\u2018cosmopolitan\u2019 managers<\/a>.\u201d This explains some schools\u2019 efforts to develop specific skills, like ESCP\u2019s innovative, <a href=\"https:\/\/escp.eu\/news\/serious-game-about-intercultural-management-takes-second-place-oscars-education\" target=\"_blank\" rel=\"noreferrer noopener\">award-winning serious game<\/a>.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Why experience abroad is valuable \u2013 and valued<\/strong><\/h3>\n\n\n\n<p>In <a href=\"https:\/\/doi.org\/10.1007\/s11575-021-00444-z\" target=\"_blank\" rel=\"noreferrer noopener\">recent research<\/a> showing how different facets of a CEO&#8217;s international background shape remuneration, professor Stefan Schmid and then-PhD candidate Sebastian Baldermann found evidence that <strong>\u201cearlier and manifold international education experiences are particularly valuable.\u201d<\/strong><\/p>\n\n\n\n<p>To explain why international work experience matters in the first place, they used human capital theory. Its basic assumption is that an individual&#8217;s characteristics transfer into his or her ability to perform certain tasks or jobs. In short, <strong>work experience abroad enhances innovativeness, creativity, adaptability and other characteristics that help to cope with a globalised business world.<\/strong><\/p>\n\n\n\n<p>With former PhD student Frederic Altfeld, Stefan Schmid had previously <a href=\"https:\/\/doi.org\/10.1016\/j.emj.2017.11.001\">shown that<\/a> <strong>working abroad provides<\/strong> <strong>CFOs with valuable knowledge and skills that increase compensation. <\/strong>In <a href=\"https:\/\/doi.org\/10.1016\/j.ibusrev.2016.05.007\" target=\"_blank\" rel=\"noreferrer noopener\">another paper<\/a> published with former colleague Paul Pronobis and Tobias Dauth (HHL Leipzig Graduate School of Management), he even demonstrated that\u201cCFOs\u2019 international education and international work experience are important factors in higher accounting quality.\u201d<\/p>\n\n\n<div class=\"is-layout-flex wp-container-6 wp-block-columns\">\n<div class=\"is-layout-flow wp-block-column\" style=\"flex-basis: 66.66%;\">\n<blockquote class=\"wp-block-quote\">\n<p>Experience, including international experience, can have different effects on different dimensions of career success.<\/p>\n<p><cite>Stefan Schmid<\/cite><\/p>\n<\/blockquote>\n<\/div>\n<div class=\"is-layout-flow wp-block-column\" style=\"flex-basis: 33.33%;\">\n<figure class=\"wp-block-image size-full is-style-rounded\"><img loading=\"lazy\" decoding=\"async\" class=\"wp-image-8981\" src=\"https:\/\/escp.eu\/thechoice\/wp-content\/uploads\/stefan-schmid_escp_europe_2200pxl-edited.jpg\" sizes=\"auto, (max-width: 600px) 100vw, 600px\" srcset=\"https:\/\/escp.eu\/thechoice\/wp-content\/uploads\/stefan-schmid_escp_europe_2200pxl-edited.jpg 600w, https:\/\/escp.eu\/thechoice\/wp-content\/uploads\/stefan-schmid_escp_europe_2200pxl-edited-300x300.jpg 300w, https:\/\/escp.eu\/thechoice\/wp-content\/uploads\/stefan-schmid_escp_europe_2200pxl-edited-150x150.jpg 150w, https:\/\/escp.eu\/thechoice\/wp-content\/uploads\/stefan-schmid_escp_europe_2200pxl-edited-96x96.jpg 96w\" alt=\"\" width=\"600\" height=\"600\"><\/figure>\n<\/div>\n<\/div>\n\n\n<p>Indeed, multinational corporations (MNCS)depend on human capital resources to build their competitive advantage: \u201c<strong>Firms can rely on individuals who are able to deal not only with a challenging external environment, but also the intricate cultures and expectations that prevail in many large organizations operating across borders.\u201d<\/strong><br><br><\/p>\n\n\n\n<p><strong>MNCs will therefore attempt to attract internationally seasoned executives, whose human capital they view \u201cnot only as valuable, but also as a rare and inimitable resource\u201d.<\/strong> They also need to be retained or recruited with adequate salaries. Even more so in the context of the escalating \u201cwar for talent\u201d which according to some other colleagues\u2019 research <a href=\"https:\/\/escp.eu\/thechoice\/choose-to-lead\/global-management-programmes-can-help-win-the-escalating-talent-war\/\" target=\"_blank\" rel=\"noreferrer noopener\">calls for specific management practices<\/a>. In addition, top managers with valuable prior experience may have a stronger influence on the decisions made in MNCs, including those regarding their own compensation, so they are likely to bargain attractive packages for themselves.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Can you have too much of a good thing?<\/strong><strong><\/strong><\/h3>\n\n\n\n<p class=\"has-medium-font-size\">Based on Stefan Schmid\u2019s extensive research on international experience, there are <strong>several<\/strong> <strong>dimensions to consider for career success<\/strong>:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n\n<li><strong>Duration obviously matters, <\/strong>as shown by Stefan Schmid and Sebastian Baldermann in <a href=\"https:\/\/doi.org\/10.1007\/s11575-021-00444-z\" target=\"_blank\" rel=\"noopener\">their research about CEO compensation<\/a>. They cite <a href=\"https:\/\/chiefexecutive.net\/the-global-ceo__trashed\/\" target=\"_blank\" rel=\"noopener\">former Pfizer CEO Henry McKinnell<\/a> as saying that \u201cto get the benefits, you need to stay long enough to make some mistakes and correct those mistakes.\u201d<br>However, based on <a href=\"https:\/\/doi.org\/10.1016\/j.emj.2017.11.001\" target=\"_blank\" rel=\"noopener\">the study of CFOs\u2019 compensation<\/a>, staying abroad for too long has an adverse effect due to losses in social network ties.<br>What about executives\u2019 ability to reach companies\u2019 upper echelons? In <a href=\"https:\/\/doi.org\/10.1016\/j.ibusrev.2017.03.006\" target=\"_blank\" rel=\"noopener\">another scientific<\/a> article published with PhD graduate Dennis Wurster, Stefan Schmid had previously showed that stays abroad have beneficial, but also adverse effects on managers\u2019 ascent to the top: \u201cOnce a certain threshold of international work experience is exceeded, being away from home impedes managers\u2019 long-term career advancement.\u201d<br>&nbsp;<\/li>\n\n\n<figure class=\"wp-block-embed is-type-video is-provider-youtube wp-block-embed-youtube wp-embed-aspect-16-9 wp-has-aspect-ratio\"><div class=\"wp-block-embed__wrapper\">\n<iframe loading=\"lazy\" title=\"International work experience also has adverse effects on managers\u2019 ascent to the top (of MNCs)\" width=\"1200\" height=\"675\" src=\"https:\/\/www.youtube.com\/embed\/nO6zKkHrA6E?feature=oembed\" frameborder=\"0\" allow=\"accelerometer; autoplay; clipboard-write; encrypted-media; gyroscope; picture-in-picture\" allowfullscreen><\/iframe>\n<\/div><\/figure>\n\n&nbsp;\n\n<li>Schmid and Baldermann also theorised that <strong>the timing of a stay abroad \u2013 earlier or later in the career \u2013 matters<\/strong>. Their empirical analyses showed that earlier international work experiences are associated with higher compensation.<\/li>\n\n<\/ul>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What they term the \u2018breadth\u2019 of international work experience, or <strong>the number of different stays abroad, is likewise relevant<\/strong> in that it broadens the stock of knowledge and competencies.<br>Their study showed that the more numerous a CEO\u2019s international work experiences are, the higher his\/her compensation.<\/li>\n<\/ul>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Furthermore, the researchers argued that <strong>cultural distances between the home and host countries of the CEOs\u2019 matters too.<\/strong> It becomes apparent from their analysis that going to countries that are culturally more distant pays off more in terms of compensation.<br>It\u2019s not that simple, however, and a delicate balance is required to reap the benefits: <a href=\"https:\/\/doi.org\/10.1016\/j.ibusrev.2017.03.006\" target=\"_blank\" rel=\"noreferrer noopener\">&#8220;We previously showed<\/a> that being in countries with high geographic and cultural distance to the home country significantly decelerates managers\u2019 career advancement, measured by the time to the management board appointment,\u201d Stefan Schmid asserts.<\/li>\n<\/ul>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Last but not least, Schmid and Baldermann showed that <strong>maturity, a trait gained both through age and career length, enhances the value of the international experience<\/strong> and translates into higher salaries. \u201cMaturity allows CEOs to better access and utilize the human capital resource that was built throughout stays abroad. For instance, if a CEO improved his or her skills in dealing with different cultures in foreign countries, he or she would become more seasoned and experienced in applying these skills with increasing maturity,\u201d they explain.<\/li>\n<\/ul>\n\n\n\n<p><strong>\u201c<\/strong><strong>Career success can mean many things<\/strong>, such as high compensation, fast ascent to the top, long tenure on the board, satisfaction etc. Hence experience, including international experience, can have different effects on different dimensions of career success,\u201d Stefan Schmid adds.&nbsp;<\/p>\n\n\n\n<p><mark>\u201cThis does not change the fact that some degree of international experience is beneficial, if not necessary, for a successful international career.\u201d<\/mark> You just have to get the different dimensions of international experience right \u2013 including an international business education \u2013 and become a truly \u2018cosmopolitan\u2019
