Learn from Interface\u2019s 25-year journey"},"content":{"rendered":"\n<p class=\"has-drop-cap\">Unknown to the general public (95% of its operations are in B2B) and based in Atlanta, Georgia, <a href=\"https:\/\/www.interface.com\/\">Interface<\/a> Inc. is a relatively small multinational listed on the NASDAQ, operating in 110 countries with production facilities on four continents, and an annual turnover of around 1.2 billion U.S. dollars. <strong>The inventor of the carpet tile, Interface is the world leader in modular flooring.<\/strong><\/p>\n\n\n\n<p><mark>The case of Interface is quite unique since the company, which at first had no connection whatsoever with sustainability, has become a worldwide benchmark with over 25 years of experience in sustainability embeddedness.<\/mark> Indeed, the firm\u2019s Sustainability Journey as it was dubbed by its founder, Ray Anderson, started in 1994. Originally a petroleum-based business, <a href=\"https:\/\/doi.org\/10.1142\/11451\">the company first aimed at doing no harm, then later on at becoming a <em>restorative<\/em> company for the environment<\/a>. Interface launched the world\u2019s first carbon-negative carpet tiles in 2020.<\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-video is-provider-vimeo wp-block-embed-vimeo wp-embed-aspect-16-9 wp-has-aspect-ratio\"><div class=\"wp-block-embed__wrapper\">\n<iframe loading=\"lazy\" title=\"Beyond Zero (Educational Promo)\" src=\"https:\/\/player.vimeo.com\/video\/531455572?h=a52c6df099&amp;dnt=1&amp;app_id=122963\" width=\"1200\" height=\"675\" frameborder=\"0\" allow=\"autoplay; fullscreen; picture-in-picture\" allowfullscreen><\/iframe>\n<\/div><\/figure>\n\n\n\n<p class=\"has-large-font-size\"><br><strong>1. A charismatic CEO with a vision<\/strong><\/p>\n\n\n\n<p>In 1994, Ray Anderson, was asked by some customers to deliver a speech on what Interface was doing for the environment. As he explained later on, he realized his company was doing nothing at all, apart from complying with the law. Anderson was then given the chance to read Paul Hawken\u2019s book, <em><a href=\"https:\/\/www.harpercollins.com\/products\/the-ecology-of-commerce-revised-edition-paul-hawken?variant=32206090567714\">The Ecology of Commerce<\/a><\/em>. It was what he described as an <em>epiphany<\/em>, a \u201c<em>spear in the chest moment\u201d<\/em>. This radical shift led to the following vision: \u201c<em>I visualize an organization of people committed to a purpose, and the purpose is doing no harm to the environment,\u201d <\/em><a href=\"https:\/\/www.youtube.com\/watch?v=KMNZXV7jOG0\">he said<\/a><em>. \u201cIt is our plan.<\/em>\u201d<\/p>\n\n\n\n<p>To make his <em>plan<\/em> effective, Anderson first needed to work \u201chorizontally,\u201d at the management level, to convince his colleagues and establish the normative orientation. This was followed by vertical integration at the strategic and instrumental levels. Regarding strategy, \u201cSeven Fronts\u201d (elimination of waste, benign emissions, renewable energy, closing the loop, resource efficient transportation, sensitization of stakeholders, redesigning of commerce) were identified, leading to the <em>Mission Zero<\/em> program aiming at \u201cno negative impact on the environment by 2020.\u201d At the instrumental level, an impact assessment was carried out through a Life Cycle Assessment, and \u201cEcoMetrics\u201d as well as \u201cSocioMetrics\u201d were put in place for each of these fronts.<\/p>\n\n\n\n<p>Ray Anderson and his colleagues realized from the very beginning that collaborating with some of the world\u2019s leading environmental experts of the time was a prerequisite to any long-term strategy for sustainability. <strong>The so-called \u201cEco Dream Team\u201d played a decisive role in designing the company\u2019s long-term vision and strategy<\/strong>, and this input from science was a guarantee of data reliability and long-term resilience.<\/p>\n\n\n\n<p class=\"has-medium-font-size\"><strong>Involving and creating value for stakeholders<\/strong><\/p>\n\n\n\n<p>Prior to any further move, Ray Anderson identified the two most critical stakeholders: the employees and the shareholders. He intuitively knew that it would never be possible to \u201cclimb Mount Sustainability\u201d if not all 3,300 employees were involved in the process.<br>Interface thus decided to create a unique program called QUEST (Quality Utilizing Employees\u2019 Suggestions and Teamwork), in which <\/mark>employees working in cross-functional teams were incentivized to find pragmatic solutions to cutting waste<\/mark>. Their bonuses were tied to sustainability metrics and this resulted in massive cuts in waste, substantial savings as well as the \u201crooting\u201d of the workforce in the sustainability mission. It also created economic value both for the company and the employees.<\/p>\n\n\n\n<p>Regarding the shareholders, Anderson knew he would face some difficulties given the radical turn he wanted his company to take. Unsurprisingly, the stock price plummeted after the company\u2019s public announcement. Interface then decided to sell off its flooring products deemed unsustainable, and to concentrate on the production of carpet tiles. <strong>In doing so, it attracted new investors who believed in the opportunity of reaping the benefits of a brand-new innovation-based positioning.<\/strong> Within a few months, the stock price <a href=\"https:\/\/www.macrotrends.net\/stocks\/charts\/TILE\/interface\/stock-price-history\">reached an all-time high<\/a>.<\/p>\n\n\n\n<p>One of the key findings of the life cycle assessment performed in 1996 was that 63% of the carpet tiles\u2019 impact on the environment actually occurred before the manufacturing stage, due to the raw materials employed (yarn from nylon, an oil-derived product, tar for the backing). So logically, <mark>Interface asked its main yarn suppliers if they would agree to work with them to find sustainable solutions<\/mark> (nylon was not recyclable at the time). <s>B<\/s>y 2010 Italian yarn manufacturer <a href=\"https:\/\/www.aquafil.com\/\">Aquafil<\/a> started selling 100% recycled nylon, and today it is world-renowned for its <a href=\"https:\/\/www.aquafil.com\/sustainability\/econyl\/\">Econyl line<\/a> sold to top fashion luxury brands.<\/p>\n\n\n\n<p class=\"has-medium-font-size\"><strong>Interface was eager to partner with national and international institutions to help it achieve its goals<\/strong><\/p>\n\n\n\n<p>From UN partnerships to Ray Anderson serving as co-chair on Clinton\u2019s Council for the Environment to E.U.-level lobbying for more stringent environmental norms, <strong>Interface has been aware of the need to engage public actors in its search for sustainable value creation<\/strong> (SVC). The company is also very much involved in professional and multi-stakeholder partnerships around sustainability and manufacturing.<\/p>\n\n\n\n<p>What about customers? <strong>Interface aimed at aligning the development of sustainable carpets with value creation for them from the start<\/strong>, which translated into the constant search for value for money, excellent intrinsic qualities, eco-performance, and innovative design.<\/p>\n\n\n\n<p class=\"has-large-font-size\"><strong>2. From eco-innovation to triple-bottom-line systems building<\/strong><\/p>\n\n\n\n<p>Quite strikingly, the search for SVC boosted the innovation and <a href=\"https:\/\/www.sciencedirect.com\/science\/article\/pii\/S2210422416301095\">fairly horizontal entrepreneurial culture<\/a>s which were already present within the company.<\/p>\n\n\n\n<p>The QUEST program triggered a dynamic of participation inside Interface but more generally speaking, <strong>the company boosted creativity, collaborative breakthroughs, and the constant search for innovative responses to the sustainability challenge by encouraging the multiplication of internal entrepreneurs.<\/strong><\/p>\n\n\n\n<p>The related organizational slack allowed for iterative processes, creating a \u201csafe failure space,\u201d and <mark>two significant failures helped the company move forward<\/mark>: <\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>The innovative EverGreen Lease never took off, but it prompted the company not to rely on end-of-life carpet recycling to achieve their goal but rather on the search for re-entry of already discarded waste along with new alternative bio-based sources; <\/li>\n\n\n\n<li>Even though the Fair-Works program (a range of eco-friendly grass and bamboo floor tiles sourced from artisanal weavers in India) failed, it confirmed the fact that Interface needed to move from an eco-innovation mindset to a comprehensive <a href=\"https:\/\/journals.sagepub.com\/doi\/10.2307\/41165746\">triple-bottom-line innovation approach<\/a>, including the social dimension which had been neglected so far.<\/li>\n<\/ul>\n\n\n\n<p class=\"has-medium-font-size\"><strong>The last step: Aiming at triple-bottom-line systems building<\/strong><\/p>\n\n\n\n<p>Considering <a href=\"https:\/\/www.google.com\/url?sa=t&amp;rct=j&amp;q=&amp;esrc=s&amp;source=web&amp;cd=&amp;ved=2ahUKEwj7qs76-OrzAhXF4IUKHaY0AfkQFnoECAIQAQ&amp;url=http%3A%2F%2Fjournalofbusinessmodels.com%2Fmedia%2F1411%2Fv8n3-pp-62-90.pdf&amp;usg=AOvVaw0SqAGY27e_Vf9E3lBtij5r\">the five distinct features pertaining to sustainable value creation<\/a>, what remained for Interface to fully embody SVC was to achieve the triple bottom line while further displaying \u201c<em>an extended perspective on the wider system in which a sustainable business model is embedded\u2019\u201d. <\/em>The objective was to move to <a href=\"https:\/\/onlinelibrary.wiley.com\/doi\/10.1111\/ijmr.12068\">the third and last stage in sustainability-oriented innovation<\/a>, that of \u201c<em>systems building.<\/em>\u201d<\/p>\n\n\n\n<p><strong>A major turning point came when the company set up a co-innovation team<\/strong>, and it led to the launch of the Net-Works program which provided substantial breakthroughs regarding SVC while capitalizing on the \u201csuccessful\u201d failures.<\/p>\n\n\n\n<p>By having impoverished coastal communities in the Philippines collect discarded fishing nets, the program provided a triple benefit:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Feeding the supply chain by having nylon waste re-enter into production,<\/li>\n\n\n\n<li>Providing impoverished communities with supplementary income and longer term investment capacity through savings in a local community bank,<\/li>\n\n\n\n<li>Contributing to marine ecosystem preservation and fish stock replenishment.<\/li>\n<\/ol>\n\n\n\n<p>Over the years, the program has been scaled out to Cameroon while scaling up its impact.<\/p>\n\n\n\n<p>Having been hailed by the international community as a true success story for sustainability, <mark>this textbook example of triple-bottom-line sustainability-oriented innovation has triggered a wave of similar programs around the world<\/mark>, involving more and more brands engaged in plastic waste recovery and circular model developments.<\/p>\n\n\n\n<p class=\"has-medium-font-size\"><strong>An ever-growing scope and ambition<\/strong><\/p>\n\n\n\n<p><a><\/a>It goes without saying that Interface has been and is facing constant challenges and limits, among which a constantly growing business and take-over bid attempts on NASDAQ.
